Regie Auto is one of the leading automotive dealerships in Central Italy and an authorised Renault, Dacia, Nissan and Suzuki dealer with 11 locations across Lazio, Umbria and Tuscany. Since 2003, the company has provided comprehensive after-sales services, vehicle inspections and spare parts distribution for both private customers and the network of authorised Renault workshops and body shops within its service area.
In a market where vehicle sales are increasingly affected by market fluctuations, after-sales service has become the most stable and loyalty-driven source of profitability. To fully unlock its potential, spare parts warehouse management can no longer rely on warehouse operators’ experience and manual shelving alone.

The logistical challenges

At the Viterbo spare parts centre, SKUs were stored on traditional shelving systems occupying approximately 300 sqm, organised by spare part category.

Regie Auto wanted to turn its after-sales service into a structured B2B business, but with the existing organisation, it lacked the operational resources to do so.

The challenges were structural:

• manual search processes relying on operators’ memory to locate each SKU

• manual assembly of repair kits, leading to frequent errors and delays

• no traceability: continuous inventory checks, inaccurate purchasing, risk of stock shortages and overstocking

• mechanics had to interrupt repair activities to physically collect parts from the spare parts centre

• no possibility to dedicate resources to managing and developing the network of external workshops

The SILO² installed in Viterbo is a three-column VLM, 7 metres high, providing 42 m³ of storage capacity in just 23 sqm, with 3 picking/refilling stations on opposite sides. The 2 stations located in the spare parts centre, both equipped with IRIDE, serve counter customers and prepare orders in advance for the repair activities scheduled for the following day.
The improved operational efficiency enabled Regie Auto to assign a full-time resource to regional spare parts sales activities, achieving a +10% increase in B2B spare parts sales within just a few months.
The ICON-Drakkar (CDK Global) integration provides real-time traceability and automatic stock replenishment.

The third SILO² picking/refilling station is installed directly in the mechanical workshop.
In the morning, mechanics enter the work order number on the station PC and receive pre-sorted kits by vehicle and repair type, without ever having to move to the spare parts centre. Around 80 picking lists are handled every day, averaging 5 items each.
SKUs are organised according to vehicle, repair type and picking frequency, enabling accurate kit assembly while eliminating errors and downtime between repair operations.

Thanks to SILO² Vertical Lift Module, all spare parts are now stored in one place, safely and in an organized way, instead of being scattered across different racking areas throughout the plant.
This system has allowed us to eliminate over 90% of the racking, recovering a significant amount of floor space.
Real-time monitoring of available stock protects us from potential stockouts or excess inventory, bringing numerous operational and economic benefits.
